Data to Decisions: The Performance Systems Playbook

The Performance Systems Playbook A department-level operating system for high-performance teams. Built by Dr Jason Weber from 30 years at the elite end of sport.

The problem this solves

Technology-rich and procedure-poor.

Most performance departments are technology-rich and procedure-poor. You have people, dashboards, force plates, GPS and meetings. What you rarely have is a system that connects staff capability to data quality to decision discipline to integrated action. The result is noise, not decisions, and calls that cannot be defended when pressure arrives.

Data to Decisions installs that system. Not through theory, but through a set of audits, procedures and tools your department uses in the building the week you finish each module.

What your department walks away with

Working documents, not a certificate.

This is the difference. Most CPD leaves your staff with information and a certificate. Data to Decisions leaves your department with working documents, and a live review of each one against your own environment:

  • A shared performance language (CM虏 model) so staff stop arguing about exercises and start solving for athletes
  • A Knowledge-Behaviour audit of every staff member, and the language to act on it
  • A tech stack reality check: what each tool truly measures and whether you can trust it
  • A monitoring-versus-testing procedure that stops the two being mashed together
  • A decision-gate framework: Go / Modify / Stop, with owners and criteria defined in advance
  • The minimum statistics to know real change from noise, so calls hold up under scrutiny
  • A meeting architecture: Kaigi agendas, meeting typology, stoplight decision briefs, clean audit trails
  • A running-mechanics literacy layer, connecting field movement to injury and performance
  • A department decision pathway, from data capture to action, with the failure points named
  • A Grey Zone protocol for the medical-performance interface, structured rather than left to assumption

What it solves for you, the department lead

The staff outcomes are only half the value.

For the person who holds the budget, Data to Decisions solves several problems at once:

  • The professional development requirement, met. Credible, structured, external PD delivered without the internal time cost of building it yourself.
  • Alignment, which is your job. The program is built to bring coaches, medical and performance staff onto shared frameworks and a common decision language. Getting a department aligned is the hardest part of the role, and this does it with you.
  • A clearer depth chart. The Knowledge-Behaviour work surfaces where each staff member truly sits, turning succession planning from instinct into something you can see and act on.
  • Your people, seen differently. Because staff engage the material and the case discussions in front of a credible external voice, their character, intent and thinking show up in a way the daily routine never reveals. That visibility is invaluable for development and succession decisions, and it is one of the outcomes team leaders have valued most.

The succession record behind this

Almost none can show you what their people became.

Every provider in this space will tell you they develop your people. Almost none can show you what their people became.

The department system Dr Jason Weber built at Fremantle directly produced three full-time High Performance Managers across two different sports, with a fourth now running an elite academy program.

That is not a testimonial and it is not a result on a ladder. It is the operating model doing the one thing a department lead is ultimately measured on, which is whether the place still works after the people move on. Data to Decisions is that model, packaged.

What the model looks like in practice

From a standing start to Grand Finalists.

Fremantle, from a standing start in 2008 to Grand Finalists, and the department structure that held through two senior coach changeovers and a recruitment-driven decline:

  • Paired structure. Three physiotherapist and performance-coach pairs, each holding a group of players, with the senior physio and senior performance coach at the top opposite each other.
  • Standardised measurement. Metrics quantified with known error rates, so a physio could report a 90-degree prone hamstring isometric score and every person in the room knew what it meant and what to do with it.
  • The go/no-go meeting. Everyone arrives having read the monitoring data and having already formed an opinion. The two staff directly responsible for a player speak first. Fifty-two players cleared in under thirty minutes.
  • Human signal alongside the data. Staff trained to surface behavioural observations, so a downward HRV trend, a comment about a player's demeanour at the door, and a physio's note from the treatment table combine into one actionable picture rather than three unrelated fragments.

None of that is theory. It is what the six modules install.

What it costs to build this yourself

Not a budget line. Your evenings.

Every department lead who has tried knows the answer. It is not a budget line, it is your evenings and your senior staff's time, spread over years, assembled from conference notes and half-remembered systems, and never quite finished before the season swallows it.

Dr Jason Weber has said plainly that at Fremantle it took two to three years to get the department operating properly, and that he was working it out as he went. Data to Decisions exists to compress that.

Ask what two years of your own senior staff hours is worth, then compare it to a program that arrives built.

The six modules

Six modules. One department system.

Module 1Know the Room

Build a common language, audit your people, audit your technology. Includes the "From Milo to Machine Learning" webinar and three applied labs.

Module 2From Noise to Signal

What technology can and cannot tell you, capability and workflow audit, monitoring versus testing, designing decision gates, and the critical maths of reliability and thresholds.

Module 3Control the Room

Meeting and decision discipline. Kaigi decision meetings, meeting typology, stoplight storytelling, and using meetings as an education tool. Includes the "Discipline Equals Freedom" webinar.

Module 4Reading Movement

We use the developing field of biomechanics in field sports to create a central language for your team, framing the concept of a single operational construct. Planes and reference frames, the spring-mass model, the principles that explain running, and pattern classification.

Module 5Clinical Reasoning

Using an array of technical information, we expand the accepted framework of clinical reasoning across all disciplines, performance, medical and rehab, developing a working example of operationalising a single language and data flow.

Module 6Information to Action

The integration problem, encoding and translation, department logic, the six-stage decision pathway, and the Grey Zone between medical and performance.

Format and delivery

Six live sessions, against your environment.

Each module combines roughly 90 to 100 minutes of video labs, webinar and podcast material, with downloadable PDF workbooks, cheat sheets and tools attached to almost every lab. Built to be worked through by a department together, not consumed alone.

What makes the team delivery different: a live 60-minute session with Dr Jason Weber at the end of every module. Each session reviews the module content and then works directly on the issues inside your environment, your staff, your data, your decisions. This is the part no self-paced course and no leadership seminar offers. It is your department's system being built with the person who built the framework, against your actual problems, six times over.

Who it is for

Departments, not individuals.

Department leads and high-performance managers. Practitioners stepping into leadership. S&C coaches, physiotherapists and sports scientists who need to move from information to aligned, defensible action across the whole department.

Why clubs call

He has not stopped.

Dr Jason Weber is brought into performance departments across the NFL, EPL, SPL, MLS, AFL, NRL and international rugby to deliver this material, including individual rehabilitation and problem solving. Three reasons come up again and again:

  • Performance and medical staff are not aligned. That is the Grey Zone, and it is Module 6.
  • The department is overwhelmed and misdirected by technology it was sold. That is Module 2.
  • The department has lost the thread on getting players back onto the field. That is Modules 4 and 5, movement literacy and the clinical reasoning built on it.

Those three problems are what four of the six modules exist to solve. He did not build this program and then go looking for a market. The same problems kept arriving, and this is what he has been doing about them.

Proof

Delivered inside professional departments.

Data to Decisions has been delivered to professional teams across football codes.

Jason Weber's Data to Decisions course has had a significant positive impact on our High Performance Department at Charlotte FC. The 6-week course has challenged our collective thinking, encouraged us to critically evaluate our workflows, and provided a shared framework that has strengthened collaboration and synergy across our staff.

Jason's forthright, honest approach, backed by his significant experience has been invaluable. It has been an excellent tool for upskilling the team, combining evidence-based concepts with practical application in an elite sporting environment.

Equally valuable have been Jason's leadership insights, drawn from his extensive experience in high-performance sport. His perspectives on developing people, building high-performing support teams and creating effective systems has been both insightful and enjoyable. We would highly recommend the Data to Decisions course to any performance department looking to enhance both its technical capability and team collaboration.

John Currie

Director of High Performance, Charlotte Football Club

Through the "Data to Decisions" course, Jason gave our staff a great grounding in understanding the principles of science, statistics, and understanding human movement in novel and impactful ways. But the magic occurred in the group meetings we engaged in. Jason created an environment for the real learning to shine through. The discussions around real world experiences and case studies were invaluable for the group. Jason's ability to deliver real support and meaningful, applicable education is second to none. This course has made us better in a way that will help us sustain performance as practitioners and, more importantly, for our players.
